Have you tried pdfcrop on the pdfs before including?

Are you really sure there’s a reason for you to use LaTeX for any of this? It sounds to me as if you might be better served by learning and ins and outs of ImageMagick or similar.

yep pdfcrop is the solution.

so now my flow is to crop the individual pdfs, and then use textpos to positions them as I wish.
